Complete Guide
How to Build a Skincare Routine from Scratch (Without Wasting Money)
The skincare industry generates billions of pounds a year selling people products they don't need, in the wrong order, for the wrong reasons. This guide strips it back to what actually works — a phased, budget-conscious approach that builds smart from the ground up.
The Only Rule That Matters First
Before we talk about products, there's one principle that saves most people a significant amount of money and frustration: don't buy product 4 before you know how your skin responds to product 1. Skincare isn't an outfit — you don't assemble the whole look at once. You build it step by step, one product at a time, giving your skin time to settle before adding the next layer.
This is how skincare professionals do it. It's also the fastest way to actually understand your skin — because when you introduce everything at once and something goes wrong, you have no idea what caused it. Start slow. Add one product. Wait two weeks. Then add another.
"The three-product routine done consistently for three months will do more for your skin than a twelve-product routine done inconsistently for three weeks."
Step 0: Know Your Skin Type
Your skin type determines which formulas work for you and which ones fight against you. Here's a quick guide:
Dry Skin
Feels tight after cleansing. Flaky patches. Rarely shiny. Fine lines appear more pronounced. Sensitive to cold wind.
Reach for: richer creams, oils, ceramides
Oily Skin
Shiny by midday. Large-looking pores. Makeup slides off. Prone to blackheads and whiteheads.
Reach for: gel cleansers, niacinamide, light moisturisers
Combination Skin
Oily T-zone (forehead, nose, chin) but normal or dry cheeks. The most common skin type.
Reach for: balancing formulas, zone-specific products
Sensitive Skin
Reacts easily to products. Prone to redness, stinging, and flushing. May have rosacea or eczema.
Reach for: fragrance-free, minimal ingredients, barrier-first
The 3-Phase Approach
Think of building your routine in three distinct phases. Phase 1 is your permanent foundation — the core products you'll use every day, forever. Phase 2 introduces targeted treatments. Phase 3 adds specialised extras when your skin is ready. Don't rush to Phase 3. Many people find Phase 1 and 2 give them everything they need.
This is the non-negotiable foundation. These three products — cleanser, moisturiser, and SPF — cover every basic function your skin needs. Every other product in skincare is built on top of this.
🫧
A Gentle Cleanser — AM & PM
Removes dirt, pollution, and excess oil without stripping the skin's natural moisture barrier. This is the product you use twice a day, every day, for the rest of your life. Get it right. Choose based on your skin type: cream or oil cleanser for dry skin; gel or foam for oily; micellar water or cream for sensitive.
💧
A Moisturiser — AM & PM
Even oily skin needs moisturiser — it just needs a lighter one. Moisturiser maintains your skin's hydration and barrier integrity. The texture should be matched to your skin type: rich cream for dry skin, lightweight gel or fluid for oily, lotion for combination. Apply to slightly damp skin for maximum absorption.
☀️
Broad Spectrum SPF 30+ — AM only
The single most impactful anti-ageing product in existence. Cumulative UV exposure causes up to 80% of visible skin ageing. SPF applied every morning protects against that — and prevents hyperpigmentation, barrier damage, and skin cancer. The financial ROI on a good SPF is extraordinary. This is your last morning step, always.
Now that your skin has a stable, healthy baseline, you can introduce ingredients that actively improve it. Add them one at a time, giving each 3–4 weeks before adding the next. The order below is a good starting sequence for most people.
✨
Vitamin C Serum — morning
Antioxidant protection, brightening, and collagen support. Add this to your morning routine after cleansing. It synergises with your SPF and delivers long-term luminosity. Start every other morning if you have sensitive skin.
🌙
Retinol or Retinoid — evening, 2-3× per week to start
The gold standard active for anti-ageing, acne, texture, and pore refinement. Start at the lowest concentration (0.025–0.1%) and use 2 nights per week before building frequency. Expect some purging and initial flaking — this is normal and temporary. Always use SPF the following morning.
🧪
AHA or BHA Exfoliant — evening, 1-2× per week
Chemical exfoliation removes dead skin cells, brightens, unclogs pores, and improves texture. AHAs (glycolic, lactic acid) work on the surface — good for dryness and dullness. BHAs (salicylic acid) penetrate pores — good for oiliness and breakouts. Never use on the same night as retinol; they need separate days.
Phase 3 products are about refinement, not repair. They're the extras that address specific goals: deeper hydration, spot treatment, enhanced glow, or intensive weekly care. Many people find they genuinely don't need all of these — which is fine.
🌿
Facial Oil — evening
Applied over moisturiser, a face oil adds a lipid-rich seal, adds luminosity, and supports barrier health. Particularly valuable for dry or mature skin types.
👁️
Eye Cream — AM & PM
Delivers targeted ingredients (caffeine, peptides, hyaluronic acid) to the delicate eye area where regular moisturiser may not be rich enough.
🎭
Weekly Treatment Mask
An intensive weekly treatment: hydrating sleeping mask, resurfacing AHA mask, or barrier-repair mask. Choose based on your current skin priority.
Application Order — Always
Products are applied thinnest to thickest. This isn't a preference — it's chemistry. Heavier products create a film that lighter ones cannot penetrate after the fact.
1
Cleanser
thinnest, water-based
2
Toner / Essence
if using — watery
3
Serum (Vit C or Active)
lightweight, fast-absorb
4
Eye Cream
before moisturiser
5
Moisturiser
medium weight
6
Facial Oil
seals everything below
7
SPF (AM only)
always last in morning
Budget: What You Actually Need to Spend
Expensive does not mean better. Some of the most effective skincare formulas are mid-range. Here's a realistic budget framework for building Phase 1 and 2:

The most expensive mistake in skincare
Buying a £120 serum before establishing a basic routine. Actives and treatments require a stable, healthy skin barrier to work effectively. Build Phase 1 first. A £12 cleanser, £18 moisturiser, and £10 SPF used consistently will outperform any luxury serum applied to unprepped skin.
Key Ingredients Reference
Hyaluronic Acid
Draws water into skin. Excellent for all skin types. Use in serum or moisturiser form on damp skin.
Phase 1
Ceramides
Replenishes the skin's natural lipid barrier. Essential for dry and sensitive skin. Look in moisturisers.
Phase 1
Niacinamide
Reduces pores, regulates oil, brightens, and is anti-inflammatory. Suits almost every skin type.
Phase 1
Vitamin C
Antioxidant protection and brightening. Morning use only. Give 4 weeks to see results.
Phase 2
Retinol
Speeds cell turnover, reduces lines, treats acne. Evening use only. Start at lowest % available.
Phase 2
Glycolic Acid
AHA exfoliant for brightness and texture. Use 1-2× per week in the evening. Always follow with SPF next morning.
Phase 2
Salicylic Acid
BHA exfoliant that penetrates pores. Best for oily, acne-prone skin. Use in cleanser or targeted treatment.
Phase 2
Peptides
Signal skin to produce collagen and elastin. Good for mature skin or as a gentler retinol alternative.
Phase 3
The most important thing no one tells beginners
Purging is real and it's okay. When you introduce an active like retinol or salicylic acid, your skin may break out more in the first 2–4 weeks as cell turnover speeds up and congestion pushes to the surface. This is not a reaction — it's a process. Keep going. If it lasts beyond 6 weeks or looks like genuine irritation (burning, extreme redness, peeling), reduce frequency or stop and reassess.
